Closure of 20 Functional Gaps to Ensure Successful Migration from UVM to Banner 9

EctoTec supported the Universidad del Valle de México (UVM) during its migration to Banner 9, expanding its internal development capacity through specialized agile work cells. For 9 months, these external teams collaborated with UVM's functional and technical units to design, develop, and implement 20 functional extensions, enabling the institution to complete its migration on time and within budget.

During the transition from Banner 8 to Banner 9, the internal development teams at the UVM faced an intense workload managing multiple initiatives simultaneously. To meet the migration deadlines, the university required a temporary increase in its development capacity to manage the additional functional shortcomings (20 custom extensions) necessary for the system's full availability.

Principales retos:

  • Diseñar, desarrollar y probar 20 extensiones funcionales complementarias.

  • Integrar el trabajo externo con los equipos internos ágiles de UVM.

  • Mantener control de tiempos y costos en un entorno de migración continua.

Sin esta ampliación de capacidad, la migración corría el riesgo de retrasarse, afectando la operación académica.

EctoTec implemented agile development cells that acted as an extension of UVM's internal teams, composed of architects, developers, analysts, testers, and project managers specialized in Banner.

The project followed an Agile/Scrum methodology, with continuous deliveries and ongoing collaboration between teams.

The key solution included:

  • Co-development model, aligned with the backlog and institutional priorities.

  • Sprint cycles, replacing the waterfall approach.

  • Flexible capacity management, adapting resources according to workload.

  • Total integration with UVM's testing, documentation, and deployment flows.

Implementation and Schedule

The project lasted 9 months (from late 2024 to mid-2025), structured in agile sprint cycles.

Schedule summary:

  • Sprint 1–2: Backlog alignment and technical design.

  • Sprint 3–6: Development and testing of priority extensions.

  • Sprint 7–9: Final integration, validation, and production deployment.

In total, 20 functional extensions were completed, ensuring full system availability for the go-live.
The agile structure allowed for constant visibility, less rework, and full compliance with deadlines.
